The B2B Market Has a $2 Trillion Secret

The $15 trillion B2B number is mostly EDI; the part you can actually win is closer to $2 trillion.

The B2B Market Has a $2 Trillion Secret

The short version

About 75% of digital B2B is EDI running between systems configured years ago, which leaves roughly $2 trillion of actual eCommerce where buyers browse and order. EDI processes transactions but never sells, so the growth sits in the long tail that is too small for EDI and too expensive to serve with a dedicated rep.

$15 trillion in US B2B sales.
Sounds massive. But here’s what the headlines don’t tell you.

The Real Breakdown

75% of digital B2B is EDI. Computer-to-computer. Automated POs between systems set up years ago.

Actual B2B ecommerce — buyers on a website, browsing, ordering — is about $2 trillion.

Still big. But a very different story.

Most of that $15 trillion flows through channels that were locked in decades ago. EDI connections between large trading partners. Automated replenishment. Systems talking to systems.

The “growth” everyone talks about? It’s happening in a much smaller slice of the market.

Two Different Games

Here’s what this means if you’re running a distribution business:

EDI is for your whales.

Big accounts. Recurring orders. Dedicated sales rep. These relationships are already automated. The POs flow. The invoices match. The system works.

EDI processes transactions. It doesn’t sell.

No upsell. No cross-sell. No “customers also bought.” Just purchase orders flowing between systems that were configured years ago.

Ecommerce is for everyone else.

Mid-size buyers. New accounts. The long tail that’s too small for EDI and too expensive to serve with a dedicated rep.

On a web store, buyers can:

• Browse your full catalog — not just what’s in their EDI setup

• Discover products they didn’t know you carried

• Get recommendations based on what they’re buying

• Reorder at 10pm without calling anyone

• Actually grow their basket size over time

And it scales without adding headcount.

The Numbers That Matter

B2B marketplace sales grew 519% from 2021 to 2024.

75% of B2B buyers say they’d switch suppliers for a better online experience.

Read that again. Three out of four buyers are willing to leave you for a competitor with a better website.

Meanwhile, overall B2B sales growth has stalled. The market grew just 0.4% in 2025. The post-pandemic surge is over. We’re in a two-speed economy: flat demand, rapid channel shift.

The transactions aren’t growing. They’re moving.

Where Distributors Get Stuck

Most distributors have EDI figured out. The big accounts are connected. The volume flows.

But that same focus on whales creates a blind spot.

The long tail — hundreds or thousands of smaller accounts — still orders by phone. By email. By faxed PO. Each transaction requires human touch. Each reorder is a manual process.

These aren’t bad customers.
They’re underserved customers.
Too small for EDI, too numerous to staff with reps.

And increasingly, they’re looking for alternatives.

The Opportunity

Ecommerce isn’t about replacing your sales team. It’s about serving the customers your sales team can’t reach profitably.

EDI keeps your whales running.

Ecommerce grows the rest.

The $2 trillion B2B ecommerce market is the fastest-growing piece of a flat $15 trillion market. Marketplace sales are up 519% in three years. And 75% of buyers are ready to switch for a better experience.

The question isn’t whether to invest in digital.

The question is whether you’re building for the 75% that’s already automated — or the segment that’s still up for grabs.

Questions I get on this

FAQ

Why doesn't EDI count as growth?

It moves purchase orders between systems set up years ago. No upsell, no cross-sell, no discovery — the basket never grows.

Where is the addressable growth?

Mid-size buyers, new accounts and the long tail: customers who can browse the full catalog, discover products they didn't know you carried, and reorder at 10pm without calling anyone.

Is the overall market growing?

Barely. B2B sales grew 0.4% in 2025 — the transactions aren't growing, they're moving channels, and 75% of buyers say they'd switch suppliers for a better online experience.
